Client onboarding and retention

Lesson 7 of 8 · 8 min

Growing the account

The easiest revenue available to you is inside your existing clients. It is also the revenue most people leave alone, usually because they conflate expanding an account with pushing something unwanted.

Expansion is a diagnosis, not a pitch

You are with the client every week. You can see the broken thing they have not prioritised, the manual process eating their Thursdays, the page that undoes your good work. Point at it as an observation and let them ask.

While I was in the analytics, I noticed roughly 60% of the traffic
you are paying for lands on a page that has not been touched since 2022.
Not urgent, but it is the biggest single leak I can see. Happy to
scope it if it is useful.

Three natural expansions

  • Depth: more of what you already do, for more of their business.
  • Adjacency: the next problem in the same workflow you are already inside.
  • Retainer: converting repeat project work into predictable monthly scope.

The retainer conversion is the most valuable and the least attempted. If a client has hired you three times, propose the ongoing version — you are simply naming what is already happening.

Timing beats persuasion

Ask right after a visible win, when the value is fresh and undeniable. Do not ask in the middle of a problem or during a delay, however good the idea.

Ask for referrals specifically

"Do you know anyone who needs this?" gets nothing. "Do you know another operations lead dealing with the same manual reporting?" gets a name, because you have done the thinking for them.

Try it

For each active client, write the one thing you would fix next if they asked. Send the best of those observations this week, framed as a note rather than a pitch.
