Read your own numbers

Lesson 8 of 8 · 7 min

When the numbers say stop

The hardest financial skill is not analysis, it is acting on what the analysis says when you are emotionally invested. Most owners keep a losing client, product, or channel long after the numbers stopped supporting it.

Signals worth acting on

  • A client whose true margin, counted with the hours actually worked, is near zero.
  • A service line that has not covered its own fixed costs in six months.
  • A channel whose CAC has risen for three consecutive quarters.
  • Revenue concentration: one client above roughly a third of revenue is a risk, not an achievement.

Sunk cost is the trap. The money and years already spent are gone regardless of what you decide next, and the only useful question is what the next quarter looks like with this thing versus without it.

Ending things well

Give real notice, finish what you started, and refer them somewhere good. A well-handled ending produces referrals surprisingly often, while a resentful one that drags on for months costs you both money and reputation.

Try it

Rank your clients or product lines by actual gross profit per hour spent. Look honestly at the bottom two and decide, this quarter, whether to reprice them or end them. Doing nothing is also a decision, just an expensive one.
